How Do Armor Upgrades Work in Ghost of Tsushima?
Every set upgrades through an Armorer, across three steps to level IV, using Supplies, Linen, Leather and Silk.

Each step forges a new piece and changes the look of the set. Dyes and charm slots layer on top, with the slots coming from Inari Shrines that fox dens lead you to.
Upgrades never hand a set a new trick. They scale what it already did: Ghost Armor climbs from 20% detection reduction to 40%. Spreading Silk across four sets leaves you with four mediocre ones, so commit to two and max them.
Which Ghost of Tsushima Armor Fits Your Playstyle?
Pick by the encounter you keep losing. Open duels want Sakai Clan Armor, silent camp clears want Ghost Armor, and long survival fights want Gosaku's Armor with its stagger healing loop.
Bow players are the underserved group here, and Tadayori's Armor fixes that alone. Faster nocking with two extra seconds of concentration turns rooftop play into a real strategy. Kensei Armor does the same for kunai and bomb users.
Traveler's Attire earns its keep outside combat, since aiming the Guiding Wind at artifacts makes a completionist run finishable. Keep it on the wheel and swap at the edge of a camp, rather than crossing Tsushima in armor built for a duel.

The sharpest thing here is that the game never punishes you for switching. Sucker Punch could have gated sets behind a spec, and instead the wheel stays open from the moment you own a suit.
Material scarcity is where the real decision lives. Silk is rare enough that maxing every set in one playthrough is unrealistic, so the sets you pick early decide the back half of your run.
Newer players hoard sets and max none of them. Two finished suits, one loud and one quiet, carry you through the base game and Iki Island.
